Annual Planning That Drives Execution

One of the biggest challenges in organizational execution is execution drift—the gap between what leadership intends and what actually happens across the organization. Annual planning is one of the best opportunities to reduce that drift. Done well, it creates the direction, priorities, ownership, and alignment the organization needs to execute. Chiefs of Staff often sit directly in the space between leadership intent and organizational execution. Depending on the organization, they may design the planning process, coordinate it, facilitate parts of it, prepare the leadership team, synthesize inputs, translate decisions across teams, or help drive execution afterward. In this practical session, Jeff Martin will walk through best practices across the full annual planning process and the role a Chief of Staff can play at each stage: Before planning: Prepare the leadership team, gather the right inputs, design useful pre-work, surface the decisions that need to be made, and create the conditions for a productive session. During planning: Structure and support conversations around direction, priorities, tradeoffs, outcomes, ownership, resources, and cross-functional dependencies. After planning: Translate leadership decisions across the organization and establish an operating rhythm that keeps priorities visible, reviewed, adapted, and moving forward. Powered by The Purpose Project and The GRIN Labs THE SESSION Description Decisions move faster than ever. AI adoption is overwhelming. The building of agents never stops. And none of it is really a technical problem: it is a leadership challenge, and Chiefs of Staff are the ones operating it every day. Across companies, a lot is running through the chief of staff right now: AI adoption to coordinate, with expectations rising faster than any agreement on how to use it Decisions moving faster, while ownership and follow-through get harder to track Teams re-forming, new leaders arriving, and context to rebuild each time More meetings, more notes, more summaries, and less certainty about what actually matters And a role that is itself changing, as AI takes on work that used to define it The pain points are not new. The way we approach them is. This is a hands-on session, built on the first block of the program we run with leadership teams. It comes in two parts, and the first one matters. Part One · Your reflection · 30 minutes, before the session The live room is built from your words, so your workshop starts before the call. Thirty minutes, on your own time: a short, guided picture of how you actually work. No personality tests, no types, no scores, just your own words, with voice input if you prefer talking to typing. If you have CliftonStrengths, DiSC, or similar results from past lives, you can fold them in so nothing you have done is wasted. Your link arrives when you register. Please complete it before the workshop. Everything we do together on the call begins from what you wrote. Part Two · The room · 90 minutes, live The session makes the room visible, operator to operator: how each person actually works, how each of you shifts when pressure rises, and where each draws the line between what you hand to AI and what stays human. And one question tends to open more than it closes: What does AI already do around your work that nobody explicitly decided? What does silence carry in your meetings, and does it carry the same thing for everyone? When the deadline hits, everyone in the room changes. Could you say how, for each of them? This was a strong introductory course that contained a good overview of all the components of a Chief of Staff role. I also liked the collaborative feel of the sessions as opposed to sitting for lectures.
